Human-Led Coaching in an Age of AI
“AI” is everywhere right now. It’s in our phones, our feeds, and increasingly, in fitness products that promise smarter training, but to what avail? With this explosion has come a very real question from athletes:
What’s actually real, and what’s just AI hype?
We recently heard this directly from a swimmer who told us:
“I love the FORM swim goggles, but I’m not crazy about all of the AI suggestions and coaching.”
It’s a fair concern, and an important one. So we want to be very clear about how we think about AI at FORM, and what HeadCoach™ really is (and isn’t).
HeadCoach™ Is Human-Led — by Design
First things, first. Our innovative HeadCoach™ digital coaching ecosystem was never built to replace a swim coach.
It was built to extend real coaching expertise to swimmers who don’t always have one on deck.
The foundation of HeadCoach™ comes from decades of human coaching experience, led by Brian Johns, an NCCP Level 3 senior coach and three-time Olympian. Brian has coached swimmers across every level of the sport, from beginners to elite competitors, and the coaching principles behind HeadCoach™ reflect how a real coach observes, prioritizes, and gives feedback in the water.
His expertise defines:
- What feedback matters
- When it should be given
- How it should be framed so it’s actually useful mid-swim
This is the basis for our coaching ecosystem, and is reflected in how our HeadCoach™ coaching features and feedback are delivered to swimmers in real-time.
Machine Learning vs. “AI” (and Why the Difference Matters)
When people hear “AI,” they often think of systems like ChatGPT, large language models (LLMs) that generate open-ended responses. That perception has led many to assume that AI works as a conversational black box.
What powers FORM is better described as machine learning, not generative AI.
Our applied machine learning models are trained to recognize patterns in swim data and make predictions within a very specific context. From the beginning, we’ve used this technology to transform high-resolution motion-sensing data into meaningful insights for swimmers. It’s not a recent addition; it’s foundational to how FORM works.
Our models are trained within strict guardrails established through ground-truth video analysis. In other words, the data captured by our goggles is validated against real swim footage to ensure accuracy and reliability. Over years of refinement, our system has learned to detect patterns of consistency, change, and trend in a swimmer’s motion, patterns that would otherwise require hours and hours of manual video review to identify.
This machine learning engine sits at the core of the FORM experience. It allows us to translate raw motion data into actionable swim metrics, identify subtle changes in technique over time, and deliver feedback that is timely, specific, and relevant.
It enables us to:
- Translate raw motion data into actionable swim metrics
- Identify subtle shifts in technique over time
- Deliver feedback that is timely, specific, and relevant
- Power new features with confidence in the underlying data
What it does not do is invent coaching advice.
Our coaching logic, the “what” to improve and the “why” behind it, is built on human coaching principles. Our technology ensures feedback is delivered consistently and reliably, but the principles behind it come from human coaching knowledge.
In some cases, AI may help with how insights are communicated, making feedback clearer and easier to understand. But the substance of that feedback always traces back to validated data and established coaching frameworks.
FORM doesn’t rely on AI to guess. We use machine learning to measure, validate, and interpret swim performance, built on years of high-resolution swim data and continually improving with every lap swum in FORM goggles.
What AI Does at FORM (and What It Doesn’t)
Let’s be explicit.
What it does do:
- Motivates you, makes swimming fun and engaging
- Helps identify meaningful patterns in your swim data
- Helps surface feedback at the right moment
- Helps scale coaching insights based on millions of swims
- Democratizes swim coaching
What it doesn’t do:
- Invent technique advice
- Remove your agency as a swimmer
- Take the fun out of swimming (quite the opposite)
HeadCoach™ is designed to support your awareness, not dictate your training.
Supportive, Not Overwhelming
Another part of the feedback we hear is about volume: too many suggestions, too much information.
That’s something we take seriously.
Good coaching isn’t about saying everything at once. It’s about knowing what not to say yet. HeadCoach™ is built around that same idea, focusing on clarity, restraint, and relevance, rather than flooding swimmers with constant corrections.
We carefully choose what to surface in the in-goggles swim experience versus which details to surface in our app for pre- or post-swim consideration. Our goggles have limited display real estate and pixels to share detailed messages, which we reserve for the app. While our Recommended Focus provides one particular element for a swimmer to lock in on, each swim.
Different swimmers want different levels of guidance, and we know there’s room to keep improving how feedback is paced and personalized. That’s part of the ongoing evolution of HeadCoach™. Since its launch in 2023, we’ve continued to introduce major updates and improvements to the platform.
Why We’re Intentional About This
We don’t add technology just because it’s trendy.
Swimming is a technical sport, and trust matters. When feedback shows up in your goggles, it needs to be accurate, explainable, and grounded in real expertise. That’s why we’ve taken a disciplined approach, building slowly, validating carefully, and always keeping the swimmer’s experience front and center.
Our goal has never been “AI coaching.” Our goal is better swimming, made more accessible.
We’ve taken a previously highly analog sport, and applied data and digital coaching experiences in a considered and deliberate way - with a real value proposition behind what we display.
HeadCoach™ Is Still Evolving — With You
HeadCoach™ is a living system. It improves through real-world use and, just as importantly, real swimmer feedback.
If something feels off, too frequent, or not helpful, we want to hear it. That feedback directly informs how HeadCoach™ continues to develop.
Because at the end of the day, the technology only matters if it genuinely helps you swim better, with more clarity, confidence, and enjoyment in the water.
